Why Is My Sales Team Underperforming?

When a sales team misses its number, the default response is often more pressure or more training. But unless you know whether the gap is capability, process, or leadership, you are likely fixing the wrong thing.

Underperformance in a sales team is usually a combination of individual capability, the sales process, lead quality, and leadership accountability. To fix it, you must separate the person from the environment.

If the whole team is busy but revenue is flat, the problem is likely leadership or strategy rather than individual effort.

The Five Pillars of Sales Performance

Before reaching for a training manual, audit these five areas to find where the performance is leaking.

1. Capability vs Will

Does the salesperson know how to do the job, and do they want to do it? Capability can be trained; 'will' is much harder to change. If someone has the skills but refuses to do the activity, training will not fix the result.

2. Process vs Chaos

Are you asking your team to be 'creative' or 'compliant'? A team without a defined sales process will always underperform because they are reinventing the wheel with every lead. This leads to inconsistent results and poor CRM data.

3. Targets vs Reality

Sometimes the team isn't underperforming; the targets were simply invented. If a target isn't backed by a realistic pipeline and a known conversion rate, it is just a wish. When targets are unachievable, teams stop trying.

4. Territory vs Leads

If the territory is exhausted or the lead quality has dropped, sales will fall regardless of how good the team is. Check if the 'underperformance' correlates with a change in marketing activity or market demand.

5. Leadership vs Management

This is the most common cause of sustained underperformance. A team without a manager who conducts regular one-to-ones and reviews pipelines honestly will eventually drift. They focus on the work they enjoy rather than the work that closes deals.

When the gap is management

In many growing SMEs, the 'Sales Manager' is actually the MD. Because the MD is busy running the business, the sales team is left to manage itself. This lack of senior oversight leads to pipeline bloat—deals that stay in the forecast for months but never close.
