Why Have Our Sales Stalled? A B2B Commercial Diagnostic
When revenue plateaus, the instinct is to 'sell harder'. But stalled sales are usually a symptom of a specific commercial disconnect. Here is how to diagnose the cause.

Sales stall for one of three reasons: you aren't talking to enough people, those people aren't choosing you, or you are losing revenue as fast as you add it. Identifying the bottleneck is the difference between fixing the problem and wasting budget on the wrong activity.
A plateau is rarely an effort problem; it is usually a structural disconnect where your current activity no longer fits your market or scale.
The Stalled Sales Diagnostic
| Area | Common Symptom | What to Check | Potential Fix |
|---|---|---|---|
| Market | New enquiries are drying up or becoming poor quality | Has the addressable market shifted? Are competitors undercutting? | Repositioning or new territory entry |
| Offer/Pricing | We win on service but lose whenever price is raised | Is the value proposition still unique? Are you selling features or outcomes? | Proposition refinement or tiered pricing |
| Pipeline Volume | The team is busy but the forecast is empty | Leading indicators: how many new discovery calls happened this week? | Demand generation or proactive prospecting |
| Conversion | We send plenty of quotes but few sign | Where in the cycle do deals die? Is qualification too loose? | Qualification framework or closing training |
| Retention | We win new business but turnover stays flat | Customer churn rate and account growth vs new name growth | Account management process or success metrics |
| Team Capability | One person carries the number while others struggle | Skill gaps vs will gaps. Is the 'superstar' just lucky or following a process? | Sales coaching or performance management |
| Leadership | Forecasting is guesswork; activity is unmanaged | Do you have a weekly commercial review rhythm? | Fractional Sales Director or management training |
| Capacity | Quotes take two weeks to get out; leads are ignored | Are your salespeople doing too much admin or project delivery? | Commercial automation or sales support hire |
| Follow-up | Deals just go cold and nobody knows why | CRM data: what is the 'last contact' date on open opportunities? | Follow-up cadences and CRM accountability |
1. The Pipeline Volume Problem
If your pipeline volume is too low, no amount of sales training will help. You need to look at your lead generation. Are you relying on referrals that have peaked? Is your PPC spend hitting diminishing returns? Stalled volume usually requires a shift into proactive prospecting or new market development.
2. The Conversion Problem
If you have the opportunities but revenue isn't moving, the problem is conversion. This is often caused by 'qualified leads' that aren't actually qualified—prospects who are happy to talk but have no budget or no authority. Tightening your qualification criteria often results in a smaller but faster-moving pipeline.
3. The Leadership Gap
Often, sales stall because the management of sales has reached its limit. If the MD is still the main salesperson and the main sales manager, they become the bottleneck. Revenue plateaus because there is physically no more time to manage more deals or more people.
4. The Offer Mismatch
If you are losing deals on price, it is rarely because you are too expensive; it is because your value isn't obvious. If your proposition hasn't changed in three years but the market has, you may be selling a solution to a problem that buyers have already solved or no longer care about.
