How Much Should a Small Business Budget for Sales?

A sales budget is an investment in acquisition with a defined payback period, not just an overhead. Most small businesses should budget based on their desired growth rate.

For most small business owners, sales spend feels like a gamble rather than a calculation. The fear is that if you spend too little, you won't grow; if you spend too much, you'll burn through your margin before the new revenue arrives.

A sustainable sales budget is built on payback logic. Every pound spent on sales should be tied to a predictable return in new customer value, and the 'cost to acquire' must be low enough that the business remains profitable through the growth phase.

A complete sales budget is more than just salaries. It must include all the costs required to put a salesperson in front of a customer and give them the tools to win.

  • Direct Headcount: Basic salary, NI, pension, and benefits.
  • Variable Pay: Commission and performance-linked bonuses.
  • Lead Generation: PPC, data lists, event costs, and outsourced prospecting.

  • Management: The cost of the time required to manage, train, and review the team.

Payback Logic: The Acquisition Calculation

The most robust way to set a budget is to work backward from your Customer Lifetime Value (LTV). If a new customer is worth £20,000 in gross profit over three years, how much of that are you willing to 'give up' to win them?

The right budget depends on your current scale and how much 'commercial heavy lifting' is required.

  • The Founder-Led Route: Low cash cost, high time cost. Budgeting for tools and lead generation to make the founder's time more efficient.
