How Do I Get More Referrals From Existing Customers?

Referrals are the highest-converting leads in B2B, yet most businesses leave them to chance. Here is how to build a deliberate referral loop.

A network diagram showing referrals spreading from existing customers.

In short

To get more B2B referrals, you must shift from a passive approach to a proactive 'referral loop'. This involves identifying high-satisfaction moments (like a successful project delivery), providing clients with a clear 'referral kit' that makes it easy for them to introduce you, and systematically tracking which accounts are advocates.

A referral from a happy client is the 'golden ticket' of B2B sales. The trust is already partially established, the sales cycle is typically shorter, and the conversion rate is significantly higher than cold outreach. Despite this, few businesses have a formal process for asking for them.

Relying on 'passive' referrals — where you just wait for someone to mention you — is not a growth strategy. You need a systematic way to identify when to ask and what to ask for.

When is the right time to ask?

The biggest mistake is asking for a referral only when you need new business. You should ask when the customer is at their peak level of satisfaction. In B2B, these moments include:

  • Immediately after a successful 'go-live' or project completion.
  • Following a positive quarterly business review (QBR).
  • When they have just given you a high NPS score or a positive testimonial.
  • Immediately after you have solved a major problem for them.

The Referral Kit: Making it Easy

Even a happy client won't refer you if it's 'work' for them. You need to provide the language. Instead of asking 'do you know anyone who needs us?', try giving them a specific profile and a 50-word blurb they can copy and paste into an email.

Should you incentivise B2B referrals?

In B2C, 'Refer a friend for £50' works. In B2B, cash incentives can often feel 'cheap' or even create conflict-of-interest issues for the person you are asking. The best B2B incentive is usually one of two things:

  1. 01Reciprocity: If you can refer business back to them, do it. This is the strongest referral bond.
  2. 02Social Capital: Make them look like a hero for introducing a brilliant solution to their peer. The incentive is the gratitude of their network.

The Role of Data

Referral activity should be tracked in your CRM just like any other lead source. You should know which 10% of your customers are providing 90% of your referrals. These are your 'Advocates', and they require a different level of relationship management.

Evans Customer Expansion Engine identifies which of your accounts are showing the 'advocacy signals' that make them prime candidates for a referral request. Intelligence is £695 + VAT/month; Managed adds human execution to the process.

More revenue may already be inside your customer base.

Customer Expansion Engine analyses the customers you already have for cross-sell, upsell, renewal, reactivation and additional-site opportunities — each one explained, prioritised and approved by people before anyone makes contact. From £695 + VAT per month.

Common questions

  • Not if it's done correctly. Frame it as 'we want to work with more companies like yours' — it's a compliment to the client.

  • That's fine. It's often a signal that they aren't as happy as you thought they were, which is a valuable retention diagnostic in itself.

  • A healthy B2B business should aim for 20-30% of new revenue to come from referrals, but this depends on your industry.

  • Both. The user knows the daily value; the economic buyer knows the strategic impact. Both have different networks.

  • Treat the referrer as a partner. Keep them updated on the progress: 'I spoke to [Name] today, thanks again for the introduction.' It reinforces the positive behavior.
