Insights — Market Entry Digital Infrastructure — 3 min read

Website First or Sales Team First When Entering a New Country?

Neither, in isolation. A minimum credible digital presence needs to exist before a sales hire starts, but a full website build should follow commercial validation, not precede it.

Company deciding whether to build a website or hire a sales team first in a new country

In short

Build a minimum credible digital presence — a UK or country-specific entry point with proof, currency and a named contact — before or alongside the first commercial hire, not after. Reserve a fuller website or dedicated market-entry site for once that hire, distributor or partner has started generating and qualifying real enquiries, because by then the business knows far more about what the site actually needs to say.

This gets framed as an either/or far too often. A finished website with no one to answer enquiries is as useless as a sales hire with no credible presence to point prospects toward. The real question is one of sequencing and scale, not which comes first in total.

Getting the order wrong is expensive in both directions: a large website built before a sales resource exists sits idle, and a sales hire sent into a market with no credible digital presence spends their first months explaining away a weak website instead of selling.

Why the order matters more than the total spend

Two companies can spend the same total amount on website and sales resource for a new market and get very different results, purely because of sequencing. Spending it all on a large website before anyone can respond to enquiries wastes the early enquiries it generates. Spending it all on a sales hire with nothing credible to show prospects wastes their early conversations.

A workable sequence

  • Build the minimum credible digital presence: currency, proof, standards, a named local contact
  • Bring in the first commercial resource — hire, distributor or fractional support — able to act on enquiries
  • Let early enquiries and conversations reveal what the market actually asks and objects to
  • Build a fuller website or market-entry page set using that real evidence, not assumptions made before entry
  • Scale digital investment as the commercial operation scales

What each extreme actually looks like

ApproachWhat tends to happen
Full website before any commercial resourceSite generates enquiries nobody follows up promptly or credibly; early impressions are wasted
Sales hire with no credible digital presenceProspects check the company online, find nothing UK or country-relevant, and the hire spends time compensating for the site instead of selling
Minimum presence plus commercial resource togetherEnquiries get a fast, credible response; the fuller website is built on real market evidence
Website-first vs sales-first, taken to the extreme

When to accelerate the website build

Once the commercial resource is generating consistent enquiries and can describe, in detail, what prospects actually ask and object to, that is the right moment to invest properly in the website — the content will reflect real buyer behaviour rather than assumptions carried over from the home market.

Common questions

  • A distributor still needs something credible to point their own prospects to. A minimum viable presence should exist even where the commercial route is a distributor rather than a direct hire.

  • Rarely, unless the market entry is large-scale and already well-resourced with a defined commercial team ready to act on enquiries from day one.

  • A localised entry point with currency, relevant proof, standards references and a named local contact is usually enough to support early commercial activity credibly.

  • Consistent enquiry volume and a commercial resource who can describe real buyer questions and objections from the market, rather than assumptions made before entry.

  • Yes — Evans builds market entry plans that sequence digital investment against commercial resourcing, rather than treating either as a standalone project.
