Generating More Revenue from Your Installed Product Base

The most expensive part of any sale is finding the customer. If you have an installed base, you have already done the hard part. Now you need to monetise the relationship.

A data scientist analysing a map of existing product installations for revenue opportunities.

In short

To generate more revenue from an installed product base, manufacturers must first 'clean' their customer data to know exactly what was sold, where it is, and its current age. They can then launch targeted channels such as retrofitted upgrades, performance audits, consumable subscriptions, and 'end-of-life' replacement programmes. This leverages existing trust to create high-margin, low-acquisition-cost revenue.

Many manufacturers are sitting on a goldmine they haven't bothered to map. They have hundreds, sometimes thousands, of products out in the world, being used every day by customers who have already shown they trust the brand. Yet, the business continues to focus all its energy on finding *new* customers.

Mining your 'installed base' is the fastest and most profitable way to create a new channel. These customers don't need to be convinced of your quality; they just need to be shown how you can help them get more value from the equipment they already own.

The 'Invisible' Installed Base

The biggest hurdle is often data. If you sell through distributors, you might not even know who the end-user is. The first step in Channel Creation here is a 'Discovery' phase—using warranty registrations, service calls, or even LinkedIn research to map where your products actually are. Without this, you are shouting into the void.

Four strategies for installed base revenue

Once you know where your products are, you can deploy these strategies:

  1. 01**Retrofits & Upgrades:** Can you add a new digital sensor to an old machine? Can you replace an inefficient motor with a modern one? This gives the customer a significant share of the benefit of a new machine for a fraction of the cost, with a high margin for you.
  2. 02**Life-Extension Services:** Packaging a deep-clean, part-replacement, and re-certification for machines nearing their expected end-of-life.
  3. 03**Consumable Lock-in:** Moving ad-hoc parts buyers onto a structured subscription model.
  4. 04**Safety/Compliance Audits:** Offering to inspect old equipment to ensure it still meets modern regulations.

The Commercial Advantage

The Customer Acquisition Cost (CAC) for an installed base sale is a fraction of a new customer sale. You already have their billing details, you know their site, and you have the technical drawings. Evans uses the Customer Expansion Engine to identify which segments of your base are 'ripe' for an offer, ensuring you don't waste time on accounts that aren't ready.

When NOT to mine the base

Don't try to sell an upgrade to a customer who had a terrible experience with the original product. Mining the base requires a 'Service Audit' first—ensuring the customers you are targeting are actually happy. Trying to sell more to an angry customer will only accelerate their move to a competitor.

Our Channel Creation Programme helps you audit your base and build the specific offers that will resonate, starting from £1,995 + VAT/month.

Could your business support another route to revenue?

Evans Channel Creation identifies, validates and builds additional revenue channels from capabilities a business already has — B2B to D2C, D2C to B2B, product to service, recurring revenue or partners — and says so plainly when a channel should not be built. Programme from £1,995 + VAT per month over six months.

Common questions

  • This is common for businesses that sell through trade or distributors. You can run an 'incentivised registration' campaign—offering an extended warranty or a free safety guide in exchange for their contact and serial number details.

  • Sometimes, yes. But if you don't offer the upgrade, a competitor will eventually offer a replacement. It's better to cannibalise your own sales than to let someone else do it. Plus, the margin on upgrades is often higher than on new units.

  • Start with a 'Value-Add' touchpoint. A free technical bulletin or a safety update is a much better opening than a sales pitch. Build the trust back before you ask for the order.

More opportunities. Better conversion. Stronger sales. More revenue.

If your business could sell more than it currently does, the fastest way to find out why is to look at the numbers together.
