Business Mentor vs Business Coach: What's the Difference?

Mentoring, coaching, advisory, consultancy and execution are different things. Here is how to tell them apart and choose the right one.

Two people discussing the difference between coaching and mentoring

In short

A business coach mainly asks questions to help you find your own answers and improve how you work; a business mentor shares their own experience and opinions to guide you. Commercial advisory goes further on specific commercial decisions, consultancy diagnoses a problem and recommends a plan, and execution means someone actually does the work. Choose based on whether you need to develop yourself, borrow experience, get a direct view on a decision, get a plan, or get the work done.

Founders often use 'mentor' and 'coach' interchangeably. They are not the same, and buying the wrong one wastes time and money.

There are really five kinds of help on the spectrum: coaching, mentoring, commercial advisory, consultancy and execution.

Coaching

A coach helps you think more clearly about your own behaviour, priorities and leadership. A good coach may deliberately avoid giving you answers. That is powerful for personal development and less useful when you need a view on whether a price is right.

Mentoring

A mentor draws on their experience: 'When I faced this, here is what happened.' Mentoring is often broad and relationship-based, covering the business and the founder. See what a business mentor actually does.

Commercial advisory

Advisory focuses on decisions: pricing, proposition, target markets, sales process, sales hiring. An advisor will tell you what they would do and why, and challenge your assumptions. You still decide and execute. Evans Founder Advisory sits here, at £249 + VAT per month.

Consultancy

A consultant diagnoses a defined problem and produces recommendations or a plan. The Commercial Growth Sprint is an example: a fixed-fee diagnosis of what is constraining growth and a 90-day commercial plan.

Execution

Execution means someone else does the commercial work — building pipeline, approaching prospects, running the sales process. Growth Partner and Fractional Commercial Leadership are execution and leadership services.

Which one do you need?

  • You want to grow as a leader → coaching
  • You want perspective from someone who has been there → mentoring
  • You want a direct, experienced view on commercial decisions while doing the work yourself → commercial advisory
  • You want a structured diagnosis and a plan → consultancy
  • You need the work done → execution

A practical example

Conclusion

The labels matter less than the question: do you need to develop yourself, borrow experience, get a direct view on decisions, get a plan, or get the work done? Next, compare business advisors and business coaches in more detail.

A commercial sounding board for founders.

Common questions

  • Neither is better; they solve different problems. Coaching develops you; mentoring shares experience.

  • Yes, but it helps to know which mode they are in, and to agree what you want from the relationship.

  • It is commercial advisory: experienced, direct input on commercial decisions. It is not personal or motivational coaching.

  • When you need a structured diagnosis of a defined problem and a plan, rather than ongoing advice.

  • When the constraint is capacity to do the commercial work, not clarity about what to do.
