The challenge

Crucial Engineering is an established Bradford-based aluminium, automation and glazing specialist working across construction, education, multi-site and manufacturing sectors. At the start of the engagement the business was turning over approximately £1.5 million, almost all of it from its existing regional footprint.

The ambition was national: larger Tier 1 and Tier 2 projects, higher average project values, additional profitable revenue streams and an operation capable of supporting a materially bigger business. That was a commercial strategy question, not a lead-generation exercise.

  • Develop larger Tier 1 and Tier 2 project opportunities rather than relying on local work.
  • Create additional profitable revenue streams alongside the core offering.
  • Build the commercial operation so the business could deliver at a higher turnover.

What we did

National sales strategy

Repositioned the commercial focus from primarily regional activity towards nationwide growth — where the larger opportunities sat, which sectors and buyer types were worth pursuing, and how the business should approach them.

Tier 1 & Tier 2 project development

Directed business development towards larger contractors and organisations, so the business began pursuing and securing substantial projects with individual values of £200,000 and above.

Direct business development

Proactive target account development, project generation and commercial conversations with larger contractors — building pipeline rather than waiting on local enquiries.

Building the automation division

Identified the opportunity to expand the automation offering, then recommended and helped implement a dedicated automation arm covering automatic doors, roller doors, repairs, servicing and maintenance. It became a very profitable part of the business.

Scaling the organisation

As turnover and project activity increased, the organisation expanded to support the larger business, with staff numbers up by approximately 35%.
